How to Pull Action Items from a Meeting Transcript

Minutes are a story of the hour. Action items are a list of work. Ask for a summary and you get narrative. Ask for owners and dates, and you get a list you can send without a second meeting.

How to pull action items from a meeting transcript

Raw transcript first. Lines second. Prose never.

1. Paste the dump in order, then redact

Export the Zoom or Meet transcript. Before you paste into ChatGPT, Claude, or Gemini, strip secrets you would not put in a vendor tool.

Instruct: "Do not summarize. Do not write minutes. List speaker turns as bullets: speaker, timestamp if present, and the claim in their words. Mark a request as ASK. Mark a volunteer as OFFER. Mark anything that sounds decided as DECISION. Do not extract action items yet."

The model will try to be a secretary. Secretaries invent smoothness. Hold it to a ledger.

2. Pull owner, verb, object — nothing else

Send the ledger back. Instruct: "For each ASK or OFFER, write one line: owner plus verb plus object. Owner is a name from the transcript, or UNOWNED. If the ask was hinted, not spoken as a task, mark IMPLIED. Do not upgrade a musing into a commitment. Do not merge two asks."

We should look at the budget is IMPLIED, not a task, until someone said they would. I will send the budget by Thursday is a line.

3. Date each line, or mark UNDated

Instruct: "Attach a date only if a calendar day, a weekday pinned to this meeting, or a deadline was spoken. If they said soon, next week, or after launch with no day, write UNDated. Do not invent a date from the meeting title."

Claude is strict if you say do not invent owners or dates. ChatGPT is fast at the line format. Gemini will group by theme. Ungroup. Theme is minutes in disguise.

4. Refuse fake owners and refuse a process doc

Instruct: "If no name accepted the work, the owner is UNOWNED, not the team, not the function, not the person who talked most. Do not assign the manager because that is tidy. Do not write a procedure. If a repeating process appeared, list it as a single parked line labeled PROCESS, not steps."

This is the fork. Agenda work happens before the call. Process work happens later, with an operator. Here you only send the list.

5. One human pass, then send the list

Read every line against the recording timestamp if you have it. You are checking speech, not improving tone.

Check three traps:

  • An owner who was only in the room, not on the hook.
  • An IMPLIED ask written as a promise.
  • A date the transcript never pinned.

Fix those in your own words. Send: "Replace only the lines I changed. Do not add a summary. Do not add next-meeting theater."
